Both will send you a polished proposal. The difference appears in the project โ€” when things go wrong, when a security review raises questions your consultant can't answer, when the system prompt isn't working and your consultant suggests "maybe try a different phrasing."

The Claude Certified Architect certification is Anthropic's official technical certification for practitioners who have demonstrated mastery of the full Claude ecosystem: the API, MCP, Claude Code, Claude Cowork, agent architecture, security, and deployment methodology. The exam is rigorous โ€” it is not a multiple-choice product quiz. It requires demonstrated competency in five domains including architectural decision-making and security governance.

A consultant or firm with CCA-certified practitioners has cleared the bar set by Anthropic itself for technical expertise. This is not a guarantee of consulting quality โ€” technical expertise and consulting quality are different things โ€” but it is a meaningful baseline. Firms without any CCA-certified practitioners are relying on self-assessed expertise, which is a different risk profile.

Founding Claude Partner Network Membership

The Anthropic Claude Partner Network is a structured partner programme that provides vetted implementation firms with training, certification support, and co-selling access. Partner Network membership signals that Anthropic has approved the firm as a legitimate implementation partner โ€” it is not awarded automatically.

However, Partner Network membership is a necessary but not sufficient criterion. The network includes firms of widely varying quality and specialisation depth. A large generalist consultancy with Claude Partner Network status is a different proposition from a specialist Claude firm with the same status. Verify what the firm actually does within the Claude ecosystem โ€” not just that they are a member.

Verifiable Production Deployments

Ask for specific, verifiable evidence of production Claude deployments. Not case studies on a website โ€” those can be exaggerated or outdated. Ask for reference calls with named clients in comparable industries, with deployments that are at least 6 months old. Ask specifically: How many users are actively using Claude today? What use cases are running in production? What were the biggest problems you encountered during deployment and how were they resolved?

Consultants with genuine deployment experience will have specific, detailed answers to these questions. Consultants who are still primarily at the pilot or POC stage will deflect toward strategy frameworks and roadmap documents.

Red Flags: Signals of Consultant Risk

"We work with all major AI platforms." Claude expertise requires depth. A firm that offers "AI strategy" across OpenAI, Google, Anthropic, Cohere, Meta, Mistral, and Llama is not deep in any of them. Claude's product architecture โ€” Cowork, Code, Dispatch, MCP, Agent SDK โ€” is a full ecosystem that takes years to master. Generalists don't have that mastery.
Their only deployment reference is their own internal use of Claude. "We use Claude ourselves" is a self-reference, not a client reference. Distinguish between consultants who deploy Claude for clients and consultants who have personal experience using Claude.
They can't answer specific technical questions without checking the documentation. Test this in the discovery call: ask about the difference between Claude Projects and the claude.ai system prompt, or ask how MCP authentication works. A genuine expert knows this without Googling. Someone who completed the Anthropic Academy courses last month does not.
Their references are all from 2023โ€“2024 ChatGPT projects, not Claude projects. Many AI consultants pivoted to Claude in 2025 after establishing their credentials on OpenAI's platform. Verify that their Claude-specific experience is recent and substantive โ€” not rebranded GPT work.
They propose to start with strategy and delay technical work until "Phase 2." Legitimate Claude consultants can do both strategy and implementation. Firms that separate strategy and technical work indefinitely are often selling strategy because they lack the technical capability to implement.
Their proposal lacks specificity about your use cases. A generic Claude implementation proposal that could apply to any company is not a proposal โ€” it is a template with your logo added. Genuine expertise shows up in the specificity of the proposed approach: which Claude products, which use cases, which integrations, which security controls.
They propose a very short implementation timeline without a scoping process. A credible Claude consultant will want to understand your environment before committing to a timeline. Anyone who says "we can deploy Claude Enterprise for your 2,000-person organisation in 3 weeks" without asking about your SSO setup, data classification, or existing AI governance doesn't understand what they're proposing.

They ask about your data classification before proposing a solution. The first question a genuine Claude consultant asks is what type of data Claude will process and what your regulatory requirements are. This determines the deployment model, security controls, and compliance requirements. Consultants who skip this question are selling before they understand the problem.
They reference specific Claude product features accurately and recently. Listen for mentions of Claude Cowork, Claude Code, Claude Dispatch, the MCP ecosystem, and the Agent SDK. Consultants who still describe Claude as "Claude 3" or reference outdated product features are not keeping up with Anthropic's release cadence.
Their reference clients will do unscripted calls with you. Scripted reference calls where the consultant is present are nearly worthless. A firm that is confident in its work will connect you directly with reference clients and leave the room. Firms that insist on being present during reference calls have something to manage.
They discuss what Claude can't do as clearly as what it can. Genuine expertise includes knowing the platform's limitations. A consultant who describes Claude as the solution to every problem, with no caveats or trade-offs, is selling. A consultant who says "Claude is the right tool for X and Y but you should use a different approach for Z" is advising.
They have a documented implementation methodology with specific deliverables. Generic "agile AI delivery" language is a red flag. A genuine Claude consultant has a defined methodology โ€” specific phases, specific deliverables, specific handover criteria โ€” that reflects the actual complexity of enterprise Claude deployment.
They recommend against some things you're considering. A consultant who agrees with everything you propose is optimising for the sale. A consultant who pushes back on your assumptions โ€” "I'd caution against that use case without first solving X" โ€” is prioritising your success over the deal size.

Interview Questions That Reveal Real Expertise

Use these questions in your initial discovery call or RFP process. The quality of the answers will quickly differentiate genuine Claude expertise from surface familiarity.

Q1: "Walk me through how you would configure a system prompt for a legal team that needs Claude to review contracts without referencing external legal databases."
A good answer covers: the structure of an enterprise system prompt (context, instructions, constraints, output format), how to instruct Claude to work only from uploaded documents, how to handle uncertainty (instruct Claude to flag rather than guess), and how to test for instruction compliance.

The consultant should also ask which departments and use cases you're considering before prescribing an approach.

Claude consultants operate across a spectrum of engagement models. Understanding which model is right for your situation prevents scope misalignment and wasted budget.

What a Good Claude Consulting Engagement Looks Like

A well-run Claude consulting engagement has several hallmarks that distinguish it from a poorly run one, regardless of the specific scope or engagement model.

The engagement starts with a discovery phase that produces documented output. Your consultant should be able to show you a written assessment of your current state, proposed use cases, risks identified, and proposed approach โ€” before any deployment work begins. This document is how you validate that the consultant understands your organisation. If they can't produce a credible written assessment, they don't understand your organisation well enough to deploy Claude for it.

System prompts and Claude Projects are documented and owned by your organisation, not the consultant. Any consultant who builds Claude configurations that only they understand โ€” and which require their ongoing involvement to maintain โ€” has created dependency, not value. Your Claude consultant should be actively building your organisation's internal capability, not perpetuating their own role.
